Instead of counting logins or prompts, leaders need to recognize and cultivate the small minority of employees whose behaviors with AI actually drive impact.<\/p>\n<p>New research shows that while most employees now use AI, only a tiny fraction qualify as truly sophisticated users \u2014 and their habits can be learned.<\/p>\n<figure class=\"wp-block-image size-large\"><img loading=\"lazy\" decoding=\"async\" loading=\"lazy\" width=\"800\" height=\"450\" src=\"https:\/\/martech.org\/wp-content\/uploads\/2026\/03\/ai-sophistication-800x450.png\" alt=\"\" class=\"wp-image-406982\" \/><\/figure>\n<p>Researchers at KPMG and the University of Texas\u2019 business school recently <a href=\"https:\/\/news.mccombs.utexas.edu\/featured\/behaviors-behind-high-impact-ai-use\/\">analyzed<\/a> 1.4 million real workplace interactions with AI that took place over several months at the advisory, tax and audit firm.\u00a0<\/p>\n<p>They found that, although 90% of the 2,500 employees studied use AI, only 5% fit the researchers\u2019 definition of \u201chighly sophisticated.\u201d These sophisticated users demonstrated their capabilities through behaviors that can be taught and advocated:\u00a0<\/p>\n<ul class=\"wp-block-list\">\n<li><strong>Just do it.<\/strong> The most successful users have longer, more interactive sessions with more back\u2011and\u2011forth. They use AI frequently and intentionally, switching between models and tools based on the task at hand.<\/li>\n<li><strong>Push back and iterate.<\/strong> They assign roles, feed examples of desired outputs, and treat the LLM as a thinking partner they guide over time.<\/li>\n<li><strong>Don\u2019t fear complexity. <\/strong>They delegate complex, multi\u2011step tasks with detailed instructions, constraints, and examples of the desired outcomes.<\/li>\n<li><strong>Treat AI as a partner. <\/strong>They use AI for brainstorming, analysis, and exploration, not just shortcuts. Tellingly, informal language and a conversational tone often correlate with this more fluid, sophisticated use.<\/li>\n<\/ul>\n<p>Zach Kowaleski, an assistant professor of accounting at the UT business school and one of the researchers, sums it up thusly: \u201cFrequency \u2014 repetition helps. Ambition \u2014 ask for more. Persistence \u2014 don\u2019t settle for the first response. Flexibility \u2014 play with different models so you get familiar with the different advantages they offer.\u201d<\/p>\n<h2 class=\"wp-block-heading\">How to operationalize good AI use<\/h2>\n<p>But the behaviors of the 5% won\u2019t organically spread through an organization, nor do all users eventually become sophisticated with repeated use. Just letting employees tinker with available tools isn\u2019t enough to drive \u201cmeaningful, value-creating use,\u201d the <a href=\"https:\/\/hbr.org\/2026\/03\/what-the-best-ai-users-do-differently-and-how-to-level-up-all-of-your-employees\">researchers concluded<\/a>.\u00a0<\/p>\n<p>Many leaders still treat AI as another software rollout, rather than a shift in how work and thinking occur. In a <a href=\"https:\/\/rushkoff.substack.com\/p\/the-holy-war-delusion\">recent wide-ranging essay<\/a>, media and technology big thinker Douglas Rushkoff likened the current pace of AI-driven change to the societal shifts that occurred when humans first developed writing. Not moveable type \u2014 writing!\u00a0<\/p>\n<p>\u201cYou don\u2019t use a thinking, interactive technology for answers, or at least you shouldn\u2019t,\u201d Rushkoff said. \u201cYou engage with these new media for better questions, in a generative practice much more like the music of Brian Eno than the 19th-century ballad with beginning, middle and end.\u201d<\/p>\n<p>In other words, the most valuable AI use is learning to ask better questions and explore possibilities \u2014 exactly what the 5% are already doing.<\/p>\n<p><a href=\"https:\/\/www.semrush.com\/lp\/semrush-one\/en\/?utm_campaign=ic_semrush_one&amp;utm_source=searchengineland.com&amp;utm_medium=overlay&amp;onboarding=off\" target=\"_blank\"><\/a><\/p>\n<div>\n<div>\n<div class=\"headline-responsive\">\n        Your customers search everywhere.
