It builds battlecards, watches their pricing pages, and pings you when they ship something. You pay for it every year. When a competitor comes up on a sales call, your reps open Claude instead.

That behavior shows up in Wynter’s 2026 State of Competitive Intelligence in B2B SaaS, a survey of 101 product marketers at mid-market and enterprise companies. The research asked where they currently get their competitive intelligence from. The answer should worry anyone still paying for a dedicated tool to produce it.

Twenty-one percent of product marketers now cite ChatGPT, Claude, or Gemini as a source of competitive intelligence. Only 14% name a dedicated CI tool. Reddit beats both at 23%. One senior product marketer said it flat out: “I haven’t seen any CI tools worth the investment. I can replicate most of what Crayon and Klue do with an agent in Claude.”

Read that against what these tools cost. A general-purpose chatbot, with zero competitive-intelligence features, now outranks the tools built specifically for the job. Buyers are making that swap and reporting no loss. The category’s being hollowed out in real time by a product that was never aimed at it.

10X your SEO with Semrush for Enterprise.

The world’s most powerful SEO platform, purpose-built for Enterprise.

      Request demo

The real product was a document, and documents rot

The reason has little to do with AI being clever. It’s got everything to do with what a CI tool hands you: a battlecard. A one-page brief on a competitor that a rep can pull up mid-deal.

Wynter found 47% of those battlecards go stale within three months, 82% within six months, and only 2% last more than a year. Competitors now ship features, change pricing, and reposition every couple of weeks. A document refreshed once a quarter describes a company that stopped existing between refreshes.

The reps quit opening it. Only one in three sales teams consistently uses the competitive content their product marketers produce. 37% freestyle or ignore it. One director of product marketing said, “They mostly freestyle. I see very little traffic to my content.”

A model has no such problem. Ask it about a competitor, and it assembles an answer live from whatever it can reach at that moment. The battlecard was a photograph aging on a shelf. The chatbot writes a new one every time you ask.

Throwing headcount at it made it worse

The reflex is to fix this with more rigor. A dedicated CI team. A real process. A refresh cadence someone owns. Wynter’s data says that reflex backfires: 52% of shops with dedicated CI teams report battlecards going stale within three months, compared with 33% at companies with no formal approach.

More structure surfaces the problem faster and leaves the gap right where it was. You can staff the whole function and still ship documents that are wrong by the time a rep needs them.

Point being, you can’t hire your way out of this one. Whatever’s broken here sits underneath the headcount, the process, and the budget.

Which other line items have this shape

While competitive intelligence is the first martech category to be replaced entirely by AI, it won’t be the last. Look at what broke: a document, refreshed on a schedule, parked in an enablement platform nobody opens. Nothing about that failure is unique to tracking competitors.

Any martech tool whose core deliverable is a periodically refreshed document now sits in the same exposed spot — static one-pagers, enablement decks, and quarterly dashboards that summarize what a model could pull on demand.

When the thing you pay for is a document that a chatbot can regenerate in real-time, the chatbot wins on the one axis that decides this fight: whatever it hands you is current.

Before you cancel the contract

The swap carries a cost. A CI tool at least ships a point of view that someone can audit. A chatbot gives you a fluent answer with no sourcing, no owner, and a too-high chance that it’s wrong.

Trade the tool for a model, and you inherit a governance problem: who verifies what the model says about a competitor before it lands in a sales deck, and where those claims came from. At the companies already leaning on ChatGPT for this, mostly nobody owns that yet.

The move is narrow. Put the intelligence where the work happens, and put a person on it. Wynter’s own read is that the answer is intelligence in the workflow: wired into the tools reps already live in, Slack and your CRM, backed by a model with access to current sources, with a human accountable for accuracy. The static PDF sitting in Highspot was failing before AI showed up. AI only made the alternative impossible to ignore.

Pull up your next renewal. Find the CI tool line. Before you re-sign, ask the two people who are supposed to use it when they last opened it, and what they reached for instead. If the honest answer is a chatbot, you already know what that line item is. Shelfware you’re about to pay for again.

The post Here’s the first martech category replaced by AI appeared first on MarTech.

You bought a tool to keep tabs on your competitors.
